How Duolingo Grew to 100M+ Monthly Users

Updated 19 Oct 2026 8 min readCase studiesGrowthRetentionSubscriptions

Duolingo reached 128 million monthly users by treating retention, not acquisition, as the growth engine: streaks, leagues and machine-tuned reminders pull the same people back day after day, and a meme-able owl does the top-of-funnel work for free. Here are the mechanics, the numbers Duolingo has published, and the parts an indie team can realistically copy.

128.3MMonthly active users, Q2 2025
47.7MDaily active users, Q2 2025 (+40% YoY)

The growth model: DAU is a retention problem

Around 2018, Duolingo's daily-active growth had slowed to single digits year over year. Jorge Mazal, then head of product, has described the fix as starting with a model rather than a feature 4. Every user is placed into exactly one bucket on a given day: new (first ever session), current (active today and at least once in the previous six days), reactivated (back after 7 to 29 days away), resurrected (back after 30 or more days), or one of the inactive pools: at-risk WAU, at-risk MAU and dormant. The first four buckets add up to DAU.

The arrows between buckets are retention rates, and the team named them: CURR (current-user retention), NURR (new-user), RURR (reactivated) and SURR (resurrected). Simulating a small improvement in each rate showed that CURR mattered roughly five times more for DAU than the next best lever, because retained current users stay in the same bucket and compound 4. That one chart redirected the roadmap away from acquisition and referral and toward anything that kept yesterday's user coming back today.

Duolingo's bucketed growth model as described by former CPO Jorge Mazal. Every user sits in one bucket per day; the retention rates on the arrows are the levers, and the self-loop on current users (CURR) dominates DAU.

The streak: a loss you can see coming

The streak counts consecutive days with at least one completed lesson. The growth team spent years making it harder to lose by accident and more painful to lose on purpose. Duolingo's own 2017 write-up reported that offering a Streak Wager (bet in-game currency on keeping the streak for seven more days) lifted day-7 retention by 14%, and that a Weekend Amulet made users 5% less likely to lose their streak and 4% more likely to return a week later 6. Product manager Zan Gilani listed similar tests the same year: simply pinning the streak count to the top of the app added 3% to DAU, and celebrating it after each lesson added another 1% to DAU and 3% to day-14 retention 8.

Mazal reports that reaching a ten-day streak is associated with a sharp drop in churn (he notes some of that is selection bias), and that over the growth push the share of DAU with a streak of seven days or more almost tripled to more than half of daily users 4. By the end of 2024 Duolingo said more than 10 million people held streaks of a year or longer, and a third of DAU had a "Friend Streak" with another learner 2.

Takeaway. A streak only works when losing it hurts and saving it is cheap. Duolingo sells the insurance (freezes, wagers, repairs) as both a retention tool and a revenue line.

Gamification that worked, and the kind that did not

Not every borrowed game mechanic landed. Mazal's team first copied a move counter from a puzzle game; the test was flat and the idea was dropped, because a Duolingo lesson needs little strategy 4. A referral programme offering a free month of the subscription raised new users by only about 3%, partly because the most motivated users already paid 4.

Leaderboards, modelled on social farming games and split into promotion/relegation leagues, were the breakthrough. Learning time rose 17%, the number of highly engaged learners tripled, and day-1 and day-7 retention improved with statistical significance 4. Achievement badges, tested earlier, added about 2% to DAU and day-14 retention, with a first "you signed up" badge doing nothing at all 8.

Notifications: protect the channel, then automate it

Duolingo's reminders are famous because of the tone, but the system behind them is restrained. Gina Gotthilf, then VP of growth, described sending the reminder about 23.5 hours after the last session so it arrives just before the habit slot, and found the most personal copy ("Hi, it's Duo") beat generic reminders by about 5% DAU 5. Mazal's rule was to "protect the channel": no one could increase notification volume without strong evidence and the CEO's sign-off 4.

In 2020 Duolingo engineers Kevin Yancey and Burr Settles published a multi-armed bandit that picks each day's reminder template per user, with a recency penalty so the same joke is not repeated. In the live A/B test it added 0.5% to total DAU and 2.2% to new-user day-1 retention over an already well-tuned baseline 7. The 2023 home-screen widget, where Duo looks more desperate as midnight approaches, is the same idea without a push: half of widget users had six-month-plus streaks 11.

The owl memes: free top-of-funnel

The "evil Duo" persona was not invented in a marketing meeting. The earliest documented example is an October 2017 Tumblr post of the owl holding a gun, captioned as a response to neglecting the app; a fake "run for your life" notification followed in late 2018, and Duolingo's own account leaned in during March 2019 with a "Coming Soon" image of Duo entering a dark room 9. From there the social team ran the character as an unhinged mascot rather than a brand guardian.

The payoff came in February 2025. Duolingo announced on X that Duo had died; the post drew over 63 million views in a day, and brands, celebrities and creators piled on 10. In the Q1 2025 shareholder letter, CEO Luis von Ahn called "Dead Duo" one of the company's most successful campaigns, said it cost practically nothing, generated 1.7 billion organic impressions and produced a meaningful lift in new and resurrected users 3. The same quarter, DAU grew 49% year over year to 46.6 million 3. Duolingo does not separate the campaign's share of that growth, and we could not find independent download data for the campaign weeks unconfirmed.

Subscription conversion: free first, pay for comfort

Every course is free and the App Store listing says so up front 12. The Super subscription removes ads and the hearts/energy limit on mistakes, and the Max tier adds AI features such as Video Call. At the end of Q2 2025, 10.9 million people paid, which Duolingo reports as 9.0% of trailing-twelve-month MAU, up from 8.6% a year earlier 1. Subscriptions made up about 83% of revenue in Q1 2025 13, and Max was 5% of subscribers by the end of 2024 2.

Conversion rides on retention: users with long streaks are described as far more likely to subscribe 4, and the subscription's main benefits (no ads, no lost hearts) only matter once you show up daily. Duolingo converts after habit formation, not before it, which is why its paywall timing is unusually soft (see our onboarding teardown).

How this shows up in the charts

Duolingo sits at #1 in Education on the US App Store free chart with 5.5 million ratings and a 4.7 average 12. Because its growth comes from retention and organic buzz, it rarely spikes and drops the way ad-driven apps do; instead it holds a top position for years and jumps in download rank during social moments like the February 2025 campaign. You can watch Education movers and compare them with Duolingo's steady line on AppWinners iOS movers and the iOS top charts, and read how download velocity translates into rank in our guide to how App Store rankings work.

What indie developers can copy

Takeaway. You do not need Duolingo's data science team to borrow its priorities: measure retention by bucket, build one loss-aversion loop, send fewer and better reminders, and give the product a personality people want to screenshot.
  1. Build the bucket model in a spreadsheet. New, current, reactivated, resurrected, plus the inactive pools. The bucket view tells you whether next month belongs to onboarding or to win-back 4.
  2. Pick one habit loop and make it visible. A streak shown on the home screen moved DAU by 3% before any insurance mechanics existed 8.
  3. Sell the insurance, not the feature. Streak wagers and amulets moved both retention and purchases 6,8.
  4. Time reminders to the habit. One reminder about 23.5 hours after the last session, with personal copy, beat generic daily pushes 5.
  5. Delay the sign-up wall. A lesson before the account screen was worth about 20% DAU in 2017 5.
  6. Give the mascot a flaw. Users made the owl menacing first and the company played along 9; that personality turned a near-zero-budget 2025 stunt into 1.7 billion impressions 3.
